Simple accountability framework

Struggling to gain traction and consistency within your team?

Today I’ll be sharing a simple framework that’ll help you:

  • Clearly document your most pressing goals

  • Align your team around these priorities

  • Form an execution plan and follow up

Step 1: Prioritization

The very beginning of the month (or now), identify the top goals your team must execute on within the next 30 days. It’s important to ensure:

  • All stakeholders are on the planning call

  • Everyone is contributing equally

  • Prioritization is value-based

Don’t worry about identifying separate tasks for each individual at this stage. Simply align the team around 3-5 agreed-upon goals.

Examples

  • Book five VC investor calls by July 31st

  • Build content marketing plan by July 24th

  • Hire new Junior Developer by July 31st

  • Grow waiting list to 1,000 subscribers by July 31st

  • New website launched by July 31st

Step 2: Alignment

Next, have each team member list out tasks that need to be completed in order to accomplish these goals.

It’s important the team agrees not only on what will be done (outcome), but the effort (tasks) going into it.

It’s easy to set a goal, but it’s more challenging to actually lay out and think about what it takes to actually accomplish it.

This alignment stage is key to avoid issues within the team, such as workload imbalance. For example, it’s common for non-techy team members to come up with goals that might seem simple for development to execute, but could be very time-intensive.

Prioritize tasks by what’s feasible to accomplish, then align to your goals.

Key Point: Making progress is better than being overwhelmed. It’s better to have three goals you’ll crush than five you’ll half-ass.

Step 3: Execution

Now that we have our goals outlined and tasks identified, it’s time to assign them to appropriate team members.

The simplest framework I’ve used is RACI.

For each task identified in step 2, you’ll add into the RACI matrix as follows:

Task: The task to be completed

Responsible: Who is responsible for doing the task

Accountable: Who is accountable if it doesn’t get done

Consulted: Any experts or team members to consult (optional)

Informed: When completed, who is informed?

Side note: The “Informed” step is often forgotten. This is key to closing the communication loop.

The above should be completed across an hour long call with your team. Ensure all key stakeholders are on the call.

Cadence

Set a weekly follow up call. There’s no need to be on a ton of meetings brainstorming with this model. On your follow up call, you will:

  • Host a half hour call with your team

  • Go through each task and ask if “on track” or “off track”

  • “On track?” No need for further discussion

  • “Off track?” Ask if the team member needs help and try to unblock

  • Update the status of each task

This call should be 20-30 minutes in length.

In a matter of 3 hours per month you now have a complete accountability system for your executive team.
